Personal Branding Interview Ranjay Gulati - Personal Branding Blog - Stand Out In Your Career Today, I spoke to Ranjay Gulati, who is the Jaime and Josefina Chua Tiampo Professor at the Harvard Business School and the author of Reorganize for Resilience: Putting Customers at the Center of Your Business. In this interview, Ranjay talks about why companies arent customer-focused, how companies can keep track of customers, the five key levers that create organizational resilience, and more. Why do most companies think theyre customer-focused when they arent? There are two gaps that lead to this syndrome: awareness and action. With regard to the former, in some instances firms delude themselves into believing they are customer-focused when they are not because they have an incomplete, or even misguided, view of what it means to be customer-focused. They begin with a set of products or services they want to sell and then looking for ways to slice and dice the marketplace to see where they can sell them. The second gap originates from firms underestimating the extent of organizational changes that are required to truly align their enterprise around customers. Ultimately, talking about customers is like âhappy talkâ in most enterprises where people engage in tokenism and refer to customers repeatedly but donât really mean it, nor are they able to engage their enterprise to act in a concerted way around these issues. How can companies stay one step ahead of customers especially since information is traveling so fast right now? In turbulent markets as we are in today, it is imperative that firms are not just listening and responding to customers but trying to stay one step ahead. Customer-centric organizations donât just slavishly respond to all that customers ask for. As my colleague Clay Christensen has shown, sometimes companies that follow this path can be completely blindsided by disruptive innovations since customers themselves donât always see such innovations. Instead, those firms that embrace an outside-in mindset through their careful engagement with customers are quick to see possibilities where others donât. They are able to identify and articulate product and services possibilities that others donât because they are constantly exploring the problems customers are facing and the potentiality for them to address those problems. What are your five key levers that together help create a resilient organization? My research found that the outside-in organization is built on five critical organizational levers â" coordination, cooperation, clout, capability and connections. Coordination: Coordination aligns tasks and information around a customer axis but doesnât necessarily lead to a collaborative culture, which requires the lever of cooperation â" the alignment of goals. Cooperation: When members of disparate or competing silos cooperate around a common set of goals, they make adjustments more quickly and at lower cost than in organizations in which the needs of the silo come first. Clout: But cooperation does not solve problems associated with the redistribution of power, so for collaboration to work, clout â" power and influence must be in the right hands. Capability: At that point, the capability to develop new organization-spanning skills must be fostered and strengthened so managers donât fall back on their own silo-protecting skills. Connections: Yet there is another critical lever that organizations must employ â" connections, which provide the external relationships and partnerships that can improve a companyâs performance dramatically. What companies are best practices for focusing on the customer need and delivering solutions? Best Buy, the largest dedicated consumer electronics retailer in the US, provides a good example of a company that developed an outside-in orientation by tackling its own internal silos. Best Buy undertook, first, a massive internal effort to educate its employees about the benefits of an outside-in perspective, and, second, a monumental effort to mobilize action. From building cross-functional customer segment units to creating additional teams that cut across merchandising, store operations and their segment owners, senior leadership at Best Buy saw to it that the entire organization embraced an outside-in approach. Examples of companies that have gone well beyond their competitors in attuning goods or services to customersâ needs include Apple and Bharti Airtel, Indiaâs leading wireless phone company. These companies are more attached to producing solutions to customersâ problems than they are to the products and services they offer. Their borders are their customersâ borders even if that means that some boundaries are dissolved into partnerships and third-party arrangements. Ranjay Gulati is Jaime and Josefina Chua Tiampo Professor at the Harvard Business School. He is the author of Reorganize for Resilience: Putting Customers at the Center of Your Business. He is an expert on leadership, strategy, and organizational issues in firms. His recent work explores leadership and strategic challenges for building high growth organizations in turbulent markets. New Years Resolution Quit My Job - Personal Branding Blog - Stand Out In Your Career Should you quit your job? Probably. The majority of people are unsatisfied in their jobs and the odds are you should have a new years resolution like Get a new job. Proactive job hoppers tend to make more money and gain career satisfaction. See my previous post for more thoughts on this topic. The best time to look for a job is when you are employed and doing well in your current role. The next best time to look for a job is when you are employed and not doing well. Consider these classic examples of two people who recently contacted me Last week, a Group President for a Fortune500 was referred to me because he has a new CEO boss and sensed that things may be changing for the worse. This president anticipates that the management direction will not be a good fit for him and he is motivated to reduce his risks by conducting a proactive job search. The week before last, a B2B salesperson at a small employer was referred to me because he had taken a commission-only job a few months earlier and saw no opportunity to earn what he needs to support his family. It was evident to the salesman that he is in the wrong job and hence he wants to jump ship ASAP. Its a new year and you have lots of options. Tens of thousands of people are changing jobs every day. If you find yourself in any of the following job situations, I want to encourage you to consider quitting your job: I dont enjoy the work I do I am underpaid or underappreciated for what I contribute I dont like the people or culture I see no opportunity for development or advancement My boss is not supportive or is incompetent My employer is losing ground or heading in the wrong direction For these situations, it is likely you can benefit from taking POSITIVE STRATEGIC actions. I emphasize positive because it is important you not act destructively and I emphasize strategic because these are serious matters that require pre-planning and effective execution. Before jumping to the conclusion that you must quit your employer to improve your situation, however, ask yourself: Have I stood up for myself in a professional manner? Have I asked directly for what I want changed? Have I attempted to change jobs/bosses/departments in a politically advisable manner? Have I developed myself and increase my contributions to demonstrate my value? If you have not considered such options for improving your current circumstances within your employer, then I encourage you to develop a strategy and add to your new years resolutions list. Heres an example: I will get at 10% salary increase by developing an effective strategy and asking for it. On the other hand, if you have taken reasonable actions internally and achieved no results, it may be time to change employers. Most of the time, I would advise you to consider acting as the president and salesman intend to do. I describe this in Fast Track Your Job Search (and Career!) as giving your current employer your two week notice pink slipâ after finding a better job. In other words quit. Last week I was interviewed for an article in Jobs2Careers and asked, What is the #1 New Years resolution you should make this year and actually keep? For me, the answer is simple. I invest in myself every single week. Since I have a full-time corporate job, as well as my own successful career coaching practice helping others land their dream job, I dont have time to make resolutions that Ill never keep. But this is ONE new years resolution that I make (and achieve) every year. Just as financial advisers tell us to pay ourselves first in order to have a strong financial portfolio, I make it a habit to invest in myself every week to ensure I have a strong sense of purpose, fulfillment and get closer to achieving my personal mission. If youre not sure where or how to invest in yourself, then ask yourself these three questions: Whats the next thing you want to learn? Block out time on your calendar to conduct research, read, learn, watch TED videos, or talk to others. Learning something new can deepen an area of expertise, change the way you think and even take you in a whole new direction. Who inspires you? Connect yourself to those who motivate and energize you. Offer to help them with a project or support them in their personal mission. They will become your greatest champions in overcoming fear, charting new territory and realizing your dreams. Where do you ultimately want to go in your career (or at least the next stop on your career journey)? Put a stake in the ground and envision the kind of work you want to be doing and the type of environment and organization where you want to work. Give yourself time and space to answer each of these questions. See what unfolds. Were not meant to stay in the same job forever. Were meant to morph, leap, fall, stretch, grow and bounce. When you invest your time and energy every week in these three areas, your career will find its natural flow and become effortless.
